Allen Curve

The Allen Curve describes the inverse relationship between physical distance and communication frequency in organizations, first documented by Thomas J. Allen at MIT in the 1970s. Allen found that the probability of two engineers communicating about technical matters drops exponentially with the distance between their offices, with a steep decline beyond approximately 30 meters.

The curve has profound implications for organizational design. It implies that physical layout is not merely an aesthetic or logistical choice but a structural determinant of information flow. Two employees on the same floor but at opposite ends may communicate less than two employees on different floors but adjacent to the same stairwell. The Allen Curve interacts with Dunbar's number: the 150-person organization whose members are distributed across multiple buildings may function as a 500-person organization in terms of coordination overhead, because distance dissolves the informal networks that Dunbar's number assumes.

The rise of remote work and digital communication has complicated but not eliminated the Allen Curve. Video calls and instant messaging reduce the distance penalty but introduce new barriers: time-zone asynchronicity, attention scarcity, and the absence of spontaneous encounters. The curve persists in altered form, now shaped by "digital distance" — the probability that a message is seen, read, and acted upon — rather than mere physical separation.

The Allen Curve is often treated as a fact about geography. It is better understood as a fact about attention: physical proximity reduces the transaction cost of initiating communication, and even small transaction costs accumulate into large coordination failures. The future of organizational design is not eliminating distance but engineering serendipity — creating the conditions for low-cost encounters regardless of physical location. Any system that assumes digital communication has solved the proximity problem has misunderstood what proximity actually does.
